Hay un dato muy llamativo que dice que en el mundo del negocio digital aproximadamente el 25% de los ingresos de las empresas durante 2019 han venido de productos y servicios que 3 años antes no existían. Y esto se debe en gran parte a la capacidad de adaptación y a lo que llamamos innovación rápida.
El mundo se está moviendo muy rápidamente y esto hace que a la hora de lanzar productos y servicios al mercado las startups estén compitiendo face to face con las grandes empresas las cuales en muchas ocasiones no están siendo capaces de adaptarse a los nuevos tiempos ya que encuentran problemas a la hora de incorporar procesos de innovación en su día a día, por varias razones:
- Se ven los procesos de innovación como largos y lentos.
- La dirección se centra en indicadores económicos y no mira a medio plazo los beneficios que les puede aportar los procesos de innovación.
- Se piensa que la innovación va a complicar los procesos, va a obligar a trabajar más, tendrá una gran curva de aprendizaje, etc. y eso hace que los trabajadores recelen de ella.
Estos problemas tienen su origen en la parte de dirección de las empresas, es un tema cultural, de mindset, no de capacidad de las personas. Hay que apostar firmemente desde arriba e incorporar al ADN de las empresas ese espíritu innovador imprescindible para adaptarse a la realidad. Si no nos encontraremos con nuevos casos como el de Blockbuster, Kodak, Olivetti, o BlackBerry, que cuando quisieron adaptarse y era muy tarde para ello.
Pero no vale solo con innovar, hay que hacerlo rápido, usar innovación rápida, y para entenderlo, introduzcamos dos conceptos:
- TTP: Time to Prototype: tiempo que tardo desde que tengo la idea a que construyo un prototipo.
- CTP: Cost of Prototype o Prototype Cost: económicamente cuánto cuesta hacer el prototipo.
Pues si comparásemos una empresa siguiendo estos dos indicadores tendríamos que:
Esto significa que una startup es capaz de llegar mucho antes al mercado, con mucho menos coste, puede validar y aprender de los usuarios de forma casi inmediata, pivotar para incorporar mejoras, etc., Y eso hace que cuando la empresa quiera lanzar el mismo producto al mercado, (quizás lance incluso un mejor producto) lo que ocurra es que ha llegado tarde porque la startup seguramente le habrá ganado la posición en el mercado, tenga ya los usuarios captados y fidelizados, el producto se ha refinado y funcione bastante bien y acorde a las necesidades de los clientes, etc. Y destronarla será un proceso largo y caro.
Por eso es muy importante que las empresas empiecen a funcionar como startups y eso pasa por incorporar innovación abierta para la creación de sus productos y servicios digitales.
Por innovación abierta entendemos el uso conjunto de una serie metodologías, procesos, personas y partners que hagan que se reduzca el TTP (time to prototype) de meses a días, es decir, que desde que tengo la idea pueda generar un prototipo y lanzarlo a mis usuarios en periodos muy cortos de tiempo.
Y como decimos, hay que mezclar varias cuestiones:
- Metodologías como Lean Startup, Design Thinking, Scrum, Kanban, XP, etc.
- Procesos existentes o nuevos que se mejoran, adaptan y/o incorporan a la empresa.
- Sacar rendimiento a la capacidad y al talento de los trabajadores.
- Apoyarnos en partners que sean capaces de complementarnos de forma rápida en el diseño de los prototipos.
Y con esto, ¿Qué conseguimos? Pues nos va a permitir:
- Validar la idea y el producto
- Reducir el time to market: llegar de los primeros
- Ganar visibilidad en el mercado
- Aprender de nuestros usuarios para tomar buenas decisiones e iterar, pivotar o abandonar
- Ahorrarnos costes, ya que en 2 semanas tampoco voy a gastar mucho dinero, invertiré sobre todo horas
- Eliminar desperdicios, es decir, quitar cosas que mi cliente no va a valorar.
¿Y esto solo para productos y servicios digitales? No, se puede aplicar a muchas más cosas como:
- Producto físico
- Acciones de marketing (de guerrilla)
- Búsqueda de financiación
- Nuevos modelo de ingresos (ver caso de éxito de abogado )
- Sistemas de fidelización y captación de clientes (ver ejemplo de centro de Pilates)
- Nuevas formas de prestación de servicio (ver ejemplo de venta de acuarios)
- Acciones de employer branding y client prescription.
En resumen, si eres una empresa y no quieres quedarte atrás, un consejo “Act like a startup”.
